Find the moment product use reaches another person
Product-led distribution is plausible when useful product behavior naturally involves another person, creates a shareable output or improves shared work. The loop begins with customer value; an invitation or branded artifact alone does not make it viral.
Choose a loop tied to the workflow
Natural mechanisms can include:
- collaboration invitations connected to real shared work;
- public pages, embeds or exports that retain appropriate attribution;
- templates and user-created material discoverable by others;
- referrals rewarded after qualified activation or retained payment;
- team expansion when additional seats improve the shared outcome;
- a community or marketplace created through product participation.
The recipient needs a reason to engage before helping the sender or the product.
Trace the complete loop
- Identify the value event that naturally introduces another person.
- Give the recipient immediate standalone value and clear context.
- Measure the path from exposure or invitation to acceptance, activation and retention.
- Reward verified quality rather than raw invitation volume.
- Add friction, consent and abuse controls before expanding incentives.
A break at each stage implies a different problem: the prompt may be mistimed, the recipient value unclear or the product unable to retain the new user.
Distinguish reach from durable growth
Track acceptance and activation, retained users generated by the loop, referral acquisition cost, abuse, team expansion and retained revenue. A viral coefficient is useful only when its definition and retention window are explicit; raw sends or public views do not show a healthy loop.
Protect user trust
Do not force access to contacts, attach deceptive signatures or pay for indiscriminate invitations. A distribution loop cannot rescue a product that fails to deliver value. Keep it when sharing improves the workflow for both sides and produces retained use; remove frictionless promotion that creates spam or low-quality accounts.
